Artificial intelligence, or AI, isn’t some abstract future concept. AI is already embedded in how organizations operate, and it’s only going to grow from here. From marketing and development to operations and customer service, employees are actively experimenting with AI tools to move faster and work smarter. But alongside that momentum, something else is emerging just as quickly: concern.

At our recent AI Workshop, we asked attendees how they felt about AI in their organizations. The overwhelming response wasn’t exactly enthusiasm…it was uncertainty. Many said they were “concerned” about what AI means for their roles, their data, and their company’s future. That concern isn’t entirely misplaced. But the real issue isn’t AI itself, it’s how unprepared most organizations are to manage it.

The Top Concerns About AI in the Workplace

Employee concerns about AI tend to fall into a few main categories:

1. Job Security and Role Uncertainty

Employees are worried about what AI means to them personally. In addition to concerns about losing their jobs, they’re unsure how their roles will evolve. What parts of their job will AI take over? Will they be trained to adapt, or replaced? What skills should they be building to work alongside AI? This uncertainty affects everyone, from entry-level staff to experienced knowledge workers and executives.

2. Data Privacy and Security Risks

AI tools are being adopted faster than policies can keep up. Every day, employees are putting sensitive data into public AI tools. IT teams at organizations often lack visibility into what’s being used, especially with BYOD policies.  “Shadow AI” is a real risk to businesses. This means AI is expanding the attack surface, without proper oversight.

3. Accuracy and Trust

AI outputs tend to sound confident, even when they’re wrong. This brings up bigger questions, like can we trust AI-generated content or analysis? Who’s accountable for errors? What happens when AI is used in client-facing or critical decisions? Is it safe to use AI in these ways, or are we opening ourselves up to failure?

This creates operational and reputational risk, especially in high-stakes environments. Think about how many times AI has been in the news recently for citing information that turned out to be wrong. Law firm employees using AI for research and the AI citing things that weren’t true. Deloitte’s $400k refund to Australia after a report included AI generated errors that weren’t caught by the humans on the project. Unchecked AI can lead to financial losses, security issues, and reputational damage.  

4. Lack of Policy and Governance

One of the most common problems is that organizations haven’t defined the rules yet. The good news is this is easy to solve for. When you’re rolling out AI, ensure you’re creating clear, helpful AI usage policies.

If your entire policy reads like a list of things you aren’t allowed to do, it’s not going to be successful. But if you empower your team and help them leverage the tools, you make it easier for them to use AI responsibly. Give your team approved tools and guardrails. Don’t just expect them to just know what to do or figure it out on their own. Make sure your leadership is aligned and modeling AI adoption in a way that encourages people to use the tools you’re providing.

The goal is to avoid employees having to ask, “I know I should be using AI… but what’s actually allowed?”

5. Skill Gaps and Lack of Training

Many employees feel they’re expected to use AI without enablement. There’s no structured training or onboarding, and the expectations around AI usage are unclear. That leaves people afraid of falling behind their peers who are experimenting, leading to disengagement or risky experimentation.

6. Ethical and Bias Concerns

As AI becomes more integrated into decision-making, ethical questions are growing too. Common questions we’re seeing are:

  • Is the AI biased?
  • How transparent are its recommendations?
  • Should it be used in hiring or performance evaluations?
  • How do we disclose our own AI usage?

These concerns are valid, and they’re especially important in regulated industries.

The Real Problem: Unmanaged AI

These concerns all point to the same underlying issue: a lack of clarity, control, and guidance. AI adoption is happening whether organizations are ready or not. Employees are already using these tools. If you’re not aware of that, it just means they’re using them without formal approval or oversight.

That means the risk isn’t AI itself.The risk is unmanaged AI. That’s a big difference.

What Organizations Should Be Doing Now

The companies that will benefit most from AI aren’t the ones that adopt it fastest—they’re the ones that adopt it intentionally. Using AI strategically means understanding your environment, your business needs, and how your team can be expected to use it. That starts with three foundational steps:

1. Establish Clear AI Governance

Define what’s acceptable and what’s not.

  • Roll out approved tools and platforms
  • Establish clear data handling guidelines and policies
  • Share customized use-case boundaries (what AI should and shouldn’t be used for, with examples that are specific to your organization)

This doesn’t need to be overly complex; it just needs to exist.

2. Align your Security strategy with AI adoption

AI should be part of your broader risk and security strategy.

  • Evaluate AI tools like you would any other vendor or system
  • Monitor for shadow AI usage
  • Incorporate AI into your existing security frameworks

This is where a vCISO perspective becomes critical. AI isn’t just a productivity tool, it’s an opportunity to introduce risk.

3. Invest in Training and Enablement

If you expect your employees to use AI, you need to show them how.

  • Provide role-specific training (not just generic overviews)
  • Give them practical use cases and real-world examples
    • Share real client stories when you can (and where permissions allow)
  • Share clear do’s and don’ts
  • Incentivize AI usage, run contests for the best prompts, offer encouragement, and give additional training and tools to your power users

AI Isn’t Slowing Down

AI adoption in the workplace is accelerating, whether organizations are ready or not. Employees are experimenting, workflows are changing, and expectations are shifting rapidly.

The question isn’t whether AI will impact your organization. It’s whether you’re going to get ahead of things and proactively manage that impact, or deal with the fallout later.
